[horde] upgrade to latest horde 4 failed

Hi!

If I do a pear upgrade-all to upgrade my horde4 installation i get the 
error message
that data.inc.php cannot be found in line xx (you get that various 
times) of an unreadable file (is written
in a very strange charset) as I try to open the login page.

I do not find any "data.inc.php" in my horde installation ... what is 
wrong here?
