[horde] upgrading from an old horde webmail version

Sounds like either the new and old are subdirectories of each other,  
or you have somehow jumbled up the directories in some way.

Please make sure you are pointing to the root of the old horde setup  
(the directory that has the imp, ..., etc in it (not a parent  
directory, the script gets very confused otherwise).
